Phones and booking1 of 14How do you know how many calls didn’t book yesterday?

The booking rate is the first number a call audit fixes.

Phones and booking2 of 14During business hours, a call rings out or goes to voicemail. What happens next?

Missed calls are the cheapest leads you’ll ever lose.

Dispatch and scheduling3 of 14A tech is running an hour behind. How does the next customer find out?

Late is forgivable. Late with no warning isn’t.

Dispatch and scheduling4 of 14How does tomorrow’s board get checked before the day starts?

Problems spotted at 5 pm are cheaper than problems found at 8 am.

Follow-up and sales5 of 14What happens to an estimate that didn’t sell on the spot?

An unsold estimate is a lead you already paid for.

Follow-up and sales6 of 14When a tech spots a replacement opportunity, how does the comfort advisor or estimator hear about it?

A lead in the tech’s head is a lead nobody calls.

Billing and collections7 of 14An invoice goes past due. What happens?

Collections work best on a schedule, not a mood.

Billing and collections8 of 14How soon do you know which jobs made or lost money last month?

Job costing is how you know your prices work.

Marketing and reviews9 of 14After a job is finished, how does the customer get asked for a review?

The best time to ask is while the house is still warm (or cool).

Marketing and reviews10 of 14How often does your Google Business Profile get a new post or job photo?

Recent posts and photos show you’re open and busy.

Team and training11 of 14How does a new CSR or tech learn what “good” looks like at your shop?

New hires copy whoever they shadow, good habits and bad.

Team and training12 of 14When did each tech and CSR last get specific coaching, written down?

Coaching that isn’t written down usually didn’t happen.

AI use and policy13 of 14How does your team use AI tools like ChatGPT, Copilot or Gemini today?

AI use often starts before anyone decides on it.

AI use and policy14 of 14Is there a rule about what never gets pasted into AI tools, like customer details, card numbers or gate codes?

One clear rule prevents the mistake that costs a customer’s trust.

How it’s scored

  1. Each answer = 0, 1, 2 or 3 points, from “not yet” to “a routine someone owns.”
  2. Area score = area points ÷ 6 × 100, for each of the 7 areas (2 questions each).
  3. Overall score = all points ÷ 42 × 100, rounded to a whole number.
  4. Weakest areas = the 3 lowest area scores. Ties go to the area listed first: phones, dispatch, sales, billing, reviews, team, ai policy.
  5. Bands: 0–29 Firefighting · 30–49 Patchwork · 50–69 Building the system · 70–84 Dialed in · 85–100 Ready to scale

This is our own scale, not an industry benchmark, and the score isn’t compared with other shops. It measures how much of your shop runs on written, repeatable routines, because that’s what makes AI workflows useful: an AI can draft the follow-up, the summary or the coaching note, but only if there’s a routine for it to plug into.
